Enterprises must move beyond AI pilots and automation to redesign workflows, operating models and decision-making. With India well placed to develop human-plus-AI models at scale, the focus must shift to measurable business outcomes, stronger governance and enterprise-wide value creation.
Speed matters in treating artificial intelligence (AI). Enterprises that hesitate risk losing ground as the technology, competitive landscape and customer expectations evolve. But speed of adoption is not the same as speed of value creation. Deploying more tools, launching more pilots or adding AI to existing processes may create incremental gains; it will not, by itself, create lasting advantage. That will come from a harder and more consequential task: reinventing how every enterprise works around its priorities, capabilities and risk appetite.
Adoption is widespread; reinvention is not The KPMG Global Tech Report 2026 shows just how quickly AI has moved into the mainstream, more than 90% of technology organisations report active deployment across core business functions. The barrier is no longer access or intent. Organisations are using AI to automate processes, enhance decision-making and improve forecasting. Yet the number of deployments says little about whether AI has fundamentally changed how effectively organisations operate, scale and create value.
This is the real execution gap. Many organisations still face shortages of internal AI expertise, uneven data and uncertainty about returns. More fundamentally, they are trying to layer a transformative technology onto structures designed for a different era. When fragmented workflows, legacy decision rights and organisational silos remain untouched, AI can accelerate individual tasks while leaving the enterprise itself largely unchanged.
The report makes the distinction clear. 83% of technology companies generated more than US$50 million in digital value over the previous 12 months, and 62% generated more than US$100 million, yet only 10% reported consistent ROI across multiple AI use cases. The message is not that AI cannot deliver value; it is that isolated success does not automatically become enterprise-wide performance. Integration complexity, legacy systems, talent constraints and operating-model limitations determine whether promising use cases can be repeated at scale.
The unit of transformation is the workflow Automating an existing process is not the same as transforming the business. If AI merely accelerates a poorly designed workflow, the enterprise ends up doing the wrong things faster. Leaders must instead redesign work end to end: remove redundant steps, shift decision rights, connect functions, clarify where human judgement is essential and determine where AI agents can act with autonomy. This is not an IT upgrade. It is an operating-model decision involving strategy, process, talent, technology and accountability.
That redesign must be supported by modern platforms, interoperable data and clear governance embedded directly into workflows. India’s Digital Personal Data Protection Act, supported by the 2025 Rules, reinforces the need for lawful data use and stronger protection of personal information. Organisations should view these disciplines not merely as guardrails, but as enablers of AI adoption at scale across business-critical decisions.
India can lead with human-plus-AI models at scale India’s AI opportunity extends far beyond regulatory readiness. Its large technology workforce, deep services capabilities, digital infrastructure and experience in delivering complex operations at scale create the conditions to pioneer human-plus-AI operating models. Indian enterprises can show how AI augments knowledge workers, supports multilingual and diverse markets, and improves the delivery of services across sectors. The opportunity is not simply to adopt global AI products faster, but to design new models of work that can be scaled across both enterprise and public-facing environments. This creates an opportunity for India to become a proving ground for human-plus-AI operating models that can be replicated globally.
That will require a deliberate division of labour between people and machines. AI should handle pattern recognition, synthesis, routine decisions and repetitive execution; people should provide judgement, creativity, empathy, leadership and commercial context. These human capabilities become more valuable and not less in the AI era. The winners will be organisations that redesign roles, incentives and learning models around this combination, instead of treating workforce readiness as a training programme bolted onto a technology rollout.
From an AI portfolio to an enterprise agenda Indian enterprises should move from managing a portfolio of AI initiatives to pursuing an enterprise reinvention agenda. That means selecting a small number of high-value journeys, redesigning them end to end, changing the operating model around them and measuring outcomes that matter: growth, customer experience, resilience, productivity and speed of decision-making. AI is wasted when it is confined to marginal gains. Its greater potential lies in enabling new business models, reshaping risk and predictability, and creating entirely new sources of value.
The mandate for leaders is now clear: stop counting pilots and start redesigning the enterprise. Choose the workflows that matter most, rebuild them around human-plus-AI collaboration, change decision rights and accountability, and scale only what produces measurable value. India has the talent, digital foundations and operational scale to lead this shift, but the window will not remain open indefinitely. Speed matters. What matters more is using that speed to reinvent, not merely automate.
